A warehouse holding all the right furniture is not the same as a floor that can be installed on Tuesday.
The problem allocation solves
Inventory arrives from vendors in the shape the vendor shipped it: a container of eighty identical nightstands, a trailer of headboards, a pallet of desk chairs. Installation consumes inventory in a completely different shape: one room at a time, one floor at a time, one phase at a time.
Allocation is the translation between those two shapes. Without it, a delivery run is assembled by walking the warehouse and hoping, and the crew on site discovers what is missing after the truck has left.
What allocation actually means
Allocating a piece means reserving it against a destination so that nothing else can consume it. The destination can be as coarse or as fine as the project needs.
- By room type — every "King Standard" package reserved as a group, which suits a property with a handful of repeating layouts.
- By floor — everything the eighth floor needs, held together regardless of room type.
- By specific room or unit number — the finest grain, used where rooms genuinely differ or where a designer has specified per-room pieces.
- By project phase — a whole wing or a whole opening milestone, ring-fenced from the rest of the program.
When allocation happens
There are two reasonable moments to allocate, and the choice has consequences.
Allocating at receiving means a piece is assigned to its destination as it is put away. It gives the truest picture of coverage — you can see on day one that you are three nightstands short for floor eight — but it locks inventory early, which hurts if the phasing changes.
Allocating at pick means inventory stays in a general pool until a run is built. It stays flexible, but coverage gaps only surface when the run is assembled, which can be days before the floor is due rather than months.
Most programs use a hybrid: allocate by room type at receiving so coverage is visible early, and commit to specific rooms at pick.
How a delivery run is built
A run is not "a truckload of furniture". It is a specific set of allocations that together make a defined amount of site work possible, loaded in the order that work will happen.
- Decide the unit of work: how many rooms the crew can complete in the window.
- Pull the allocations for exactly those rooms, plus any agreed contingency.
- Label at the piece level with its destination, not just its SKU.
- Load last-in-first-out, so the first room the crew works is the first thing off the truck.
- Confirm the site can receive it: dock, elevator, and somewhere to stage without blocking the route.
Why over-delivering is worse than under-delivering
It is tempting to send more than the day needs "in case". On a hotel or fit-out this usually backfires. Surplus merchandise has to go somewhere, and the only somewhere is the corridor, a finished room, or back on the truck — all of which cost more than a second run.
Merchandise parked on site is also out of the inventory record's reach: it is no longer in a warehouse location, no longer easily counted, and it is sitting in a building with other trades moving through it. A run sized to the day keeps the project inventory meaningful right up to the point each piece is installed.
When the site schedule moves
It will. Construction schedules slip, floors get released out of order, and a phase gets pulled forward because an opening date moved.
Re-sequencing is manageable when allocations are held at the right grain. Swapping which floor goes first is a re-pick, not a re-plan, if the inventory was allocated by floor. It becomes a much larger exercise if everything was committed to specific room numbers months earlier, or if half the package is already sitting in a corridor on the floor that just got postponed.
This is the practical argument for allocating no finer than the project actually requires, and for keeping the allocation inside the inventory system rather than in a spreadsheet that only one person maintains.
